Context

VILIV was a digital B2B platform helping small and medium businesses grow by connecting them with the right suppliers.

When I joined the company, product squads were working in silos. Design and development operated on different timelines, dependencies weren’t clearly mapped, and design work was often reactive rather than planned. This created:

  • Bottlenecks for engineering

  • Unbalanced workload for designers

  • Fragmented product experiences for users

The product was moving, but not in sync.

Challenge

Design and development were following agile rituals independently, without a shared cadence or visibility into upcoming work.

This lack of synchronization resulted in:

  • Designers working too far ahead or too late

  • Engineers blocked waiting for decisions or assets

  • Features being built without enough discovery or validation

The challenge was to create a process that allowed continuous discovery and delivery — without slowing teams down or overloading them with ceremony.

Results

The new dual-track process created a shared rhythm between design and development.

As a result:

  • Collaboration between designers and engineers became more focused and predictable

  • Teams delivered more cohesive end-to-end digital services

  • The company shipped higher-quality, more profitable product assets

Most importantly, the process helped teams spend less time coordinating and more time building.

My rol

I worked hands-on with designers, engineers, and the Head of Product to define and implement the dual-track process.

My contribution included:

  • Identifying friction points in the existing workflow

  • Designing and testing the new process alongside real product work

  • Facilitating alignment between design and engineering teams

  • Adjusting the framework based on feedback and team maturity

Rather than enforcing a model, we evolved it collaboratively, ensuring it remained lightweight, practical, and adaptable.
